build and craft at day scavenge at night, dodge patrol. Time is too fast to do anything if you miss too much what soldier need until next attack = dead

Seriously? First time through I made it to the end and I had no idea what I was doing. The standard scenario gives you a fair bit of leeway.
If on the other hand by "time going too fast" you mean the way that it's real-time - slow the time down a notch, that makes it much more manageable (pretty much mandatory once you get more than one dude in the castle).

Just the default mode is pretty damn easy, especially if you've ever played This War of Mine since it borrows so much from it (but is, despite the bastion support thing and the fact that stuff comes at you during the battles, overall simpler - there might be more things to build but they all only upgrade to one level, and it doesn't take long to have all of them).
I did try one of the alternate modes just then, the one where "the focus is on helping the defenders". Got caned in one battle, did much better the next, then for the one after even got the catapult going - but I didn't feed the soldiers enough, so despite my catapult landing a (supposedly) good hit on the enemy, I went from 10 soldiers down to 10 wounded instantly! To be fair they were outnumbering me strength wise 50 to 30 something... Guess the catapult doesn't do as much as I expected.
Or I got really unlucky... But yeah that mode is definitely a bit harder.
That and the initial decisions actually make a huge difference, namely the one where you choose between people and supplies, and the one where you choose between getting freaked out by the huge enemy or taking a hit to your barracks.
The first game I saved the supplies, and "lost morale" due to the massive viking dude - but that "lost morale" wasn't even noticeable, and I could build a bunch of things at the start.
The second game I saved the people, and took a hit to the barracks. Turns out "saving the people" gives you more soldier - but taking a hit to the barracks seems to kill about the same number... So I had around the same number of soldiers than the first time, but noticeably less supplies. I could barely craft anything first day, already low on food, basically a harder start - and this on what I guess is supposed to be a harder series of battles (due to the "supporting the bastion" thing).
So yeah if you chose the worst starting options in that first series of adventure-style choices, it's probably a lot harder anyway...

That's because there's literally 12 of them holding off an army by themselves, so they can't really afford to spare any scouting. They are all that's standing between you and getting raped and murdered.

An interesting gameplay, some borrowed war of mine concept, some borrowed from other older rpg elements, all in iso view. You get to unlock zone by zone as you complete the objectives, some more difficult than others. The decisions you make will have significant impact on the outcome. I personally enjoyed it for a while.

You should give, This War of Mine, a try then it toke a lot from it and is more of course complete and filled.
More so if characters are important to you as this more like blanks other then tiny intro with semi Xcom feel with plans/hopes that all companies love to say (yet to deliver so who knows) that mods will make the game more.
(O and This war of Mine has many mods on workshop including these style of characters).
Though if the medevial and or less dark feels is what you want 100% this.

This game has the siege/battle/bastion mechanic, and you can potentially get to fire a catapult (too bad we never actually see what it hits though).
This game has a lot of potential - looking at the scenario editor they've actually catered for a MUCH more complicated series of scenarios than what we currently have. In theory, all crafting equipment could go up to eight levels - but currently everything has a single upgrade. They could also add more stuff to craft, especially weapons and the like.
There's also scope already for adding more depth/plot/comments from the characters, and also to have characters with more/stronger buffs and debuffs than the bland, generic lot we have now.
Plus they can change/add the traders - at the moment the traders make no fucking sense. Like how the fuck is a "hospital" operating in the middle of town with no one bothering them? And more importantly, how the fuck are they making food and/or medicine (one trader wants meds, the rest want food - so they have no shortage of whatever they don't want - but strangely enough they SEEM to actually have a shit-ton of stuff for sale).

Soooo you just further showing my point ? Nice try defending the game lol with the typical capability of one that feels the need to do that (aka negative 100%);
Even though I was no way attacking it and was just telling someone of a game they should give a try to which they seem thankful for.
(also I even said how this game may be better option depending what you want).
Do hope game gets better and expands for certain does have potential, especially if workshop or other custom stuff comes strong (and hopefully they won't break many mods like War of Mine did with their last update that they never reverted).
For sure hope they also add more content like War of Mine did.

Yeah you're right I was defending the game with -100% effort - because I wasn't trying to defend it. Mainly wanted to add to your points which I mostly agree with.
My main problem with it was it was just way too easy, since I beat it without really doing anything optimally (as far as I know anyway), and it wasn't hard.
I did try again with ng+ focused on "defenders", and in that one I was too slow to help the defenders so at one point all 10 of them got killed in one battle and we all got raped...
BTW was that "story mode" stuff in TWOM any good? I played that game a fair bit when it came out, but by the time the DLC stuff came out I was bored with it, so never really looked into if it livened it up again (and I wasn't interested in the children thing, that seemed like overly annoying stuff they put in there "for the feels" or something).

well since you said all that on the imo great dlc and being bored of it idk... I mean point of story mode is to have more feels and you know be a story and otherwise all it adds is a extra challenge mechanic or 2 plus disabling/crippling 1 your starter characters, aka doesn't really add enough if already bored
(Also you would have to do some searching for older version if you wanted mods, because many mods broke with latest update).
Never did the 3rd one (where you have a bit of choice on how to handle certain outside events and wait for guy to heal/get out of bed) and 2nd was likely just as annoying and feels for You since,
Malik is disabled and must use crutches to get around while wife does all the work. He is therefore confined to a single floor of the shelter where he uses broadcast. (it was alright story, though forgetable overall I guess since I don't remember it though was LONG ago).

Huh, well it does sound like they put some effort into adding extra variation that definitely didn't exist before. Before the variations were: house you started in; people you started with; what stuff you had available for scavenging; then stuff like when crime sprees, snow, etc. happens.
Which tbh is a pretty reasonable level of variety, especially since the characters all have their quirks etc. (though they're minor, they're still way more noticeable than the current crop in Gloria Victis - at first I always made sure to use my best handyman for building stuff, but eventually I stopped caring. In TWOM the effects were immediately noticeable if for eg. someone was a "good cook" they'd use less resources - whereas here they're a tiny bit faster maybe).
While the feels is mostly irrelevant (while in real life being a civ during a war would really suck, the game mechanics don't really bring that home), it sounds like it might possibly be interesting enough to pick up again one of these days. Maybe when I'm bored of everything else... ;)
On that note, Gloria Victis is already boring, but the upcoming desert fort scenario thing looks interesting...
